"The firms that grow fastest are not the ones with the best strategy deck. They are the ones that stopped tolerating the gap between what leadership says and what the organisation actually does."
— Internal note from our founding engagement, 2017

This observation has guided every engagement since. We are Professional Consult Direction, a Business Consulting practice built on the belief that principles, applied honestly, outperform tactics every time.

Business Consulting built on six working principles

These are not slogans. Each principle shapes how we scope work, price engagements, and measure whether we have earned the right to continue.

1

Diagnosis before prescription

We spend the first two weeks inside your business listening, reading internal data, and mapping the real decision flow. No recommendations until we understand the organism.

2

Ownership stays with you

Every deliverable is designed so your team can run it without us within 90 days. Dependency is a consulting failure, not a revenue model.

3

Revenue is a trailing indicator

We track leading signals first: decision speed, hiring accuracy, margin per client. Revenue follows when these improve. Chasing revenue directly usually hides the real problem.

4

Small teams, senior people

Your engagement lead is the person who does the work. We do not staff projects with juniors supervised from a distance.

5

Written thinking over slide decks

Our primary output is a structured written brief, not a 60-slide presentation. Prose forces clarity. Slides hide it.

6

Uncomfortable honesty

If the problem is leadership behaviour, we say so. If the project scope is wrong, we flag it in week one. Politeness that wastes your budget is not a service.

Is this the right fit?

We turn away roughly a third of enquiries because the fit is wrong. That saves everyone time. Here is how to tell before we speak.

We work well when

  • Your leadership team has agreed that something needs to change but cannot agree on what
  • Revenue is between £2m and £40m and the operating model has not been redesigned in three or more years
  • You want a consulting partner who leaves, not one who stays indefinitely
  • Internal politics have stalled a decision that everyone knows needs making

We are probably not the right choice if

  • You need a branded strategy deck to present to investors but do not intend to act on it
  • The real goal is to validate a decision already made
  • You want ongoing monthly retainer consulting with no defined end point
  • Budget is below £15,000 for the full engagement

What we actually do

Operating model redesign

We map how decisions, money, and information flow through your business today, then redesign the structure so those flows serve growth instead of fighting it. Typical engagement: 8 to 14 weeks. Outputs include a written operating brief, revised org chart, and a 90-day transition plan your team owns.

Pricing architecture

Most mid-market firms underprice their best work and overprice their weakest. We rebuild your pricing logic from margin data, not gut feel. Clients typically see a 12 to 18 per cent margin lift within six months.

Leadership alignment

When the board says one thing and the management team hears another, execution stalls. We facilitate structured alignment sessions and produce a single written agreement the whole leadership group signs.

Growth diagnostics

A two-week deep analysis of where your next £1m in revenue is most likely to come from and what is blocking it. Delivered as a written brief with ranked recommendations.

Post-acquisition integration

Merging two cultures and two operating models is where most acquisition value leaks. We manage the first 120 days of integration with weekly written progress reports and clear accountability.

Exit readiness review

Thinking about selling in the next 18 to 36 months? We assess your business through a buyer's eyes: governance gaps, key-person risk, revenue concentration, documentation quality. The output is a prioritised remediation plan that protects your valuation. This is not financial advice; it is operational preparation.

How we see consulting differently

Most consulting firms sell time. We sell outcomes with a defined end date. Every engagement has a written scope, a maximum duration, and a set of measurable exit criteria agreed before work begins.

If we hit those criteria early, we leave early. If we realise mid-engagement that the scope was wrong, we pause, rewrite it together, and adjust the fee. This has happened four times in seven years. Each time the client told us it was the most honest conversation they had ever had with an external adviser.

Our team is small deliberately. Three senior consultants, each with at least fifteen years of operating experience inside businesses, not inside consulting firms. We have run P&Ls, hired and fired, and sat in the meetings where the real decisions happen.

What a typical engagement looks like

No two projects are identical, but the rhythm is consistent. Here is the shape of a standard operating model redesign.

Weeks 1–2: immersion

We sit inside your business. Interviews with every leadership team member, review of financial data, observation of how decisions actually get made versus how the org chart says they should.

"They found a £400k margin leak in the first nine days that we had been stepping over for two years." — Operations director, manufacturing firm, South Wales

Week 3: written diagnosis

A structured document, typically 15 to 25 pages, describing what we found, what it means, and what we recommend. No slides. No jargon. Written so every member of your board can read it independently and reach the same understanding.

This document becomes the single source of truth for the rest of the engagement. Clients often tell us it is the most useful artefact they receive.

Weeks 4–10: redesign and implementation

We work alongside your team to rebuild the operating model. New decision rights, revised reporting lines, updated pricing, rewritten role descriptions. We do not hand over a plan and leave; we help you build it.

"They stayed until the new structure was actually working, not just drawn on paper." — CEO, professional services group, Bristol

Weeks 11–14: handover and exit

We transfer all working documents, train your internal leads, and schedule a 60-day check-in call at no additional cost. The goal is that you do not need us again.

About 30% of past clients have returned for a different engagement 18 months or more later. That feels like the right ratio.

Three outcomes our clients care about most

Margin improvement

Pricing, cost structure, and resource allocation redesigned so that growth does not come at the expense of profitability. One distribution client went from 6% net margin to 11% in eight months without adding headcount.

"We were growing and getting poorer. PCD showed us exactly why." — Finance director, Cardiff

Faster, clearer decisions

When ten people need to approve a hire, nobody is accountable. We redesign decision rights so the right person decides quickly and the rest are informed, not consulted. Average decision cycle reduction across our engagements: 40%.

"Board meetings went from three hours of debate to 75 minutes of decisions." — Chair, technology firm

Leadership alignment that lasts

Not a team-building day. A written, signed agreement on priorities, trade-offs, and accountability. We revisit it at 60 days. If it has drifted, we help course-correct at no extra charge.

"For the first time in four years, the whole exec team was pulling in the same direction." — Managing director, engineering services

Questions we hear often

These are the real questions prospective clients ask, not the polished marketing version.

Most engagements fall between £25,000 and £80,000 depending on scope and duration. We quote a fixed fee after the initial scoping conversation. There are no hourly rates and no surprise invoices.
Yes. About half our clients are in Wales and the South West. The rest are spread across England and occasionally Ireland. We travel to you for the immersion phase and work remotely for the rest, with regular on-site days as needed.
We work across sectors but have the deepest experience in professional services, manufacturing, distribution, and technology. The common thread is mid-market firms where the founder or leadership team is still actively involved in operations.
Yes. The diagnostic phase is available as a standalone engagement. It takes two to three weeks and produces a written brief you can act on with or without us. About a quarter of diagnostic-only clients come back for implementation support later.
We build a formal review point at the midway mark. If either side feels the engagement is not delivering value, we stop, refund the unused portion, and part on good terms. This has happened once in seven years.

Start a conversation

The first step is a 30-minute call. No pitch, no proposal. We listen, ask questions, and tell you honestly whether we think we can help. If the fit is wrong, we will say so and, where possible, point you toward someone better suited.
